The Local AEO Playbook: Maps, Organic, & AI

The Goal: Local businesses want to rank as close to #1 as possible for the terms that drive new business for them. They want to show up organically, in Google Maps, and in AI searches like ChatGPT and AI Overviews.
The Reality: There needs to be some education and realistic expectations set right from the start. If they are in a small town, #1 rankings are very possible. If they are in a big city or metro area, rankings and citations cannot be guaranteed that because proximity is a major ranking factor. Instead, focus on building a holistic AEO program centered around driving leads long term instead of short term or vanity metrics.
Phase 1: The Baseline (Weeks 1 to 4)
Standard SEO tools often lack historical data for local businesses with a small footprint. To address this, spend the first month building a true data baseline of rankings and prompt data while executing immediate technical wins.
- Week 1 Quick Wins: I conduct a light technical audit looking at the GMB setup, technical website elements like schema and H1 tags, and existing content to ensure E-E-A-T standards are met and Google guidelines are followed.
- Weeks 1 to 4 Data Gathering: I deploy prompt tracking and local rank tracking to see exactly where the client stands. For items uncovered during the technical audit, begin ticketing and implementing updates, running optimizations in parallel to data gathering.
- Week 4 The AEO Audit: I deliver a prioritized action list based on technical findings and AI sentiment analysis.
Phase 2: Implementation (Months 1.5 to 3)
Once the high-level audit is complete, move into the implementation phase. Within a few weeks for search engines and LLMs to pick up the updates, and the client should start seeing wins roughly four weeks after.
- Technical Updates: Coordinate with the developer to make technical updates, such as adding an llms.txt file or updating XML sitemaps.
- Digital PR and Outreach: Use a service to manage backlink building. A custom AI agent can also be built to source high authority local news and influencers.
- Content Generation: Develop a content plan including topic recommendations, content briefs, and coordination with writers.
- Local Listings: Update Google Business profiles with current information and fix third party citations like Yelp and Nextdoor.
Phase 3: The Proof (Months 4 to 8)
At this stage, focus on securing major wins and proving the value of the AEO program.
- Reporting on What Matters: I educate the client to look beyond just keyword rankings. I focus reporting on site traffic, map impressions, map clicks, and actual leads.
- Ongoing Content: I pepper in E-E-A-T content consistently to satisfy both users and algorithm quality raters.
Phase 4: Competitive Maintenance (Month 8 and Beyond)
Local search is highly volatile. Monitor frequently, but do be not reactive to daily fluctuations. This is where client education remains key.
- Competitive Monitoring: Offer this to make sure the client is not losing out to competitors who simply have better maintenance.
- Sentiment Monitoring: Track what AI models say about the practice and address any negative sentiment.
- Ongoing Maintenance: Rely on continuous outreach and GMB page maintenance to hold market share.
Thinking Further Out: Agentic Search
Now is a good time to start educating clients on agentic search. It is brand new and a ways off, but it is important to start introducing that conversation so they know I am looking out for them long term.
The most “today” use case is Gemini within Google Maps. When a user looks for a local service, Gemini summarizes reviews to instantly highlight who is a great fit. By building a highly rated and semantically clear local footprint today, I ensure my clients are the ones AI recommends tomorrow.
